Mental model

How it works

Map business outcome to user outcome, task metric, diagnostic slices, and guardrails.
State where the optimization target is only a proxy and how delayed outcomes validate it.

Product consequences

The wrong proxy can reward clickbait, concentration, or needless interventions.

Operational consequences

Guardrails create monitoring, experiment-stop, and rollback requirements.

Alternatives

Use a constraint or policy rule when a harmful outcome must not be traded away.
Use a metric set rather than a weighted scalar when stakeholders cannot justify exchange rates.

Failure modes

One average hides a failing cohort.
Offline improvement is assumed to imply causal product improvement.

Worked example

Search uses task completion as a user outcome, NDCG@K as ranking quality, and latency, zero-result rate, and complaints as guardrails.
An online experiment tests whether offline gains transfer without violating those guardrails.
